Over the years we have leveraged our experiences into best practices and bundled these in our own Crystalloids implementation methodology. This methodology is a clear and structured framework and has proven to be effective and efficient.
The methodology is constantly under development and one of the latest improvements is to make it suitable for Scrum implementations.

The first phase of the Crystallizing Service is to understand your existing organization and its business objectives and to validate your business challenges.Is the business challenge helping to accomplish the business objectives? Is the business challenge feasible at this stage? Perhaps other, more suitable, business challenges need to be solved first?Eventually the business challenge that is considered to be most effective and feasible by you, your organization and Crystalloids will define the boundaries of our assignment.
When the existing organization, its business objectives and business challenge is clear the solution can be developed. When developing the new solution different aspects are considered. We believe that the foundation for a successful solution is based on three dimensions being people, process and technology. Therefore we will develop the new processes, the required people to operate these new processes and the required supporting technology. These three dimensions will scope the solution.
On the one hand we understand the existing organization, its business objectives and its business challenge. On the other hand we develop the solution. In this phase we can analyze the gap between these two. Performing a gap analysis will learn us the steps to be taken in moving from the current to the desired state. The result of this step is a gap analysis report that lists all gaps in people, process and technology, to be used as input for the implementation plan.
Phase 4 - Plan
In the final phase we will plan the implementation. This implementation plan describes the scope of the implementation, what efforts and resources are required to implement the solution and how the schedule of the implementation looks like.If required a business case can be added to the plan to demonstrate the expected return on investment of the solution.
During our crystallizing methodolgy we already defined the solution on a high level. The goal of the define phase is to define the business and technical requirements in detail for the implementation. These requirements should be based on the solution as defined by our crystallizing methodology or as defined by our client. The Solution Architects will evaluate the current capabilities of the organization, including existing business processes and information systems.The deliverable of this phase is a clear definition of the goal of the project, the scope of the project, the acceptance criteria of the project and the role and responsibilities of each of the project team members.
In the design phase, the requirements are translated into detailed designs of the solution. The designs show how the technology will be installed and configurated, what data will be used and how it will be transformed, what kind of advanced analytics will be applied, how the new processes will look like and how the people will be trained. The designs represent the new solution to be implemented in the next phase.
The goal of the implementing phase is to build the solution using the designs created in the previous phase. The technology is installed and configurated, databases are connected, data is extracted and transformed, advanced reports and predictive models are build, processes and procedures are documented and project members are trained.
In the test phase the implemented solution is validated against the acceptance criteria stated in the define phase. Only when all acceptance criteria are met then the solution will be accepted and taken into production.The test is split in a functional test and a technical test. The functional test focuses on the business requirements, most importantly the business challenge, while the technical test focuses on non-business requirements, such as performance of the solution and maintenance of the solution. For the technical test the Software Engineers are involved.
Once the solution is accepted it can be rolled-out to the rest of the organization. In the rollout phase the new solution is embedded in the organization. The solution will be taken into production, the new processes and procedures will be embedded in the organization and the organization will be trained.
